This study explores the leadership style of school principals at Pondok Pesantren Hidayatullah Surabaya, employing a qualitative method with a phenomenological approach. The subjects were purposively selected, including principals, teachers, vice principals, staff, and students from SD, SMP, and SMA Lukman Hakim Surabaya. Data were collected through observation, documentation, and interviews, and then processed using reduction, display, and conclusion drawing techniques. The findings reveal that a situational approach within a democratic leadership style significantly enhances teacher performance, characterized by increased discipline, initiative, productivity, innovation, and ongoing professional development. The implications include improved teaching quality and optimal fulfillment of students' learning needs.
